Dock Flow & Labor Optimization

The Challenge

A specialty retail company operated a network of 7 fulfillment centers and 2 cross-dock facilities supporting omnichannel distribution. They had visibility into inventory but were blind to dock-to-stock flow. When inbound truck receipts piled up, no one knew why—was it receiving capacity, labor, or something else?

Labor scheduling was based on historical averages and gut feel. Planners had no real-time picture of how many dock workers were actually productive vs. idle during a shift. Unplanned overtime ran high. Shifts were regularly either understaffed (delays) or overstaffed (wasted payroll).

The ops team knew something was wrong—dock time was creeping up, overtime costs were rising—but couldn't pinpoint the root cause or predict when they'd need more staff.

The Approach

We integrated their WMS with time-clock data from all 9 facilities. We normalized data from multiple legacy systems and built a unified picture of dock activity and labor productivity.

We developed models that correlated dock congestion with inbound volume, day-of-week patterns, and facility-specific factors. Then we built:

  • Shift Lens: Real-time visibility into dock productivity—receiving lines, putaway throughput, idle time—aggregated and by facility
  • Forecasting Module: Predictive staffing needs based on inbound forecast, accounting for seasonality and facility-specific variance
  • Labor Analytics: Detailed breakdown of how labor hours are spent and which activities drive bottlenecks

We piloted at two facilities, refined the model, then rolled out across the network.

The Results

36%

Faster dock-to-stock

Average inbound-to-availability time

12 hrs/week

Labor planning time saved

Across the network, through automation

18%

Less unplanned overtime

Through better schedule matching

Within 8 weeks, the company discovered that three of nine facilities had chronic putaway bottlenecks in their receiving layout—a structural problem that had been masked by high labor costs. The ops team redesigned two receiving areas and implemented better labor staging practices at the third.

Labor forecast accuracy improved from 68% to 91%, cutting unplanned overtime by 18% and improving labor scheduling flexibility. Dock-to-stock time dropped 36% on average, with some facilities seeing even larger improvements.

The team reclaimed 12 hours per week of planning time that had been spent manually adjusting schedules and investigating why shifts ran late.

The Quote

"We thought our dock was just inefficient. Waymark showed us exactly where the problem was—a receiving layout issue we couldn't see from the back office. It's not just the data; it's the clarity it gives you to make the right fix."

— Director of Fulfillment Operations, Specialty Retail Network

Key Takeaways

  • ✓ Dock visibility reveals structural problems. When you can see exactly where time is spent, you stop treating symptoms and fix root causes.
  • ✓ Labor forecasting compounds efficiency. Accuracy in predicting staffing needs translates directly to reduced overtime and better service without adding headcount.
  • ✓ Real-time data enables quick wins. Simple changes—labor staging, receiving sequencing—had enormous impact once the data showed where they mattered.
  • ✓ Insights move up the organization. Once ops directors had this visibility, they could make strategic decisions about facility layouts and automation investments with real data.
